Define capability through the work
A list of skills can be useful, but it becomes more meaningful when attached to a real responsibility. Start with the decisions someone needs to make, the information they will use and the standard of work they are expected to deliver.
This makes it possible to discuss capability in context. A person reviewing an AI-supported output may need subject expertise, an understanding of the tool’s boundaries and the judgement to recognise when further review is necessary.
Distinguish roles from individual tasks
A role can contain analysis, relationships, judgement and accountability as well as repeatable tasks. When tasks change, look at how the remaining responsibilities fit together.
The question is how people can contribute effectively in the new operating model. That may involve changes to decision rights, collaboration, learning or the mix of specialist expertise available to a team.
Connect learning with responsibility
Learning should be connected to the situations people need to handle. Describe the work, give people room to practise and make it clear where support and escalation are available.
Consider how managers will recognise that capability is developing. Completion of a learning activity is one signal; the ability to apply judgement in a real workflow is another. Both need to be understood in the context of the role.
Plan the mix of capability deliberately
An organisation may choose to develop capability internally, bring in specialist talent or combine the two. Make that choice against the work to be done and the capability the organisation wants to retain.
- What expertise is needed to design the change?
- Who will own and operate the new way of working?
- Which capabilities should remain within the organisation?
- How will knowledge and responsibility be transferred?
Bring different paths into the conversation
People arrive with experience from different sectors, professions and stages of life. Consider that experience against the demands of the work, without assuming a single route into capability.
